How Assurea helped a biotechnology company assess and align site vs global QMS following an acquisition using AI-assisted analytics and expert quality review.
Project Overview
Following the acquisition of a biotechnology company, our client needed to understand how the acquired site’s Quality Management System (QMS) aligned with its global quality framework before beginning integration activities.
For this case study, our client selected 50 key quality procedures representing the highest-priority operational and compliance processes for assessment.
Using Assurea’s QMS Integration Intelligence service, we combined AI-assisted document analytics with Human-in-the-Loop quality expertise to rapidly evaluate alignment, identify integration risks, and develop a roadmap for Quality Management System harmonization.
Project Snapshot
| Type | Description |
| Industry | Biotechnology |
| Our Service Line | QMS Integration Intelligence |
| Use Case | M&A Quality System Harmonization |
| Scope | 50 key quality procedures |
| Objective | Assess Quality Management System alignment following an acquisition |
Business Challenge
Following the acquisition, the Quality organization needed objective insight into how the acquired site’s quality processes compared with corporate standards.
Key questions included:
- How closely are the two Quality Management Systems aligned?
- Which global quality processes are missing?
- Where do workflows or responsibilities conflict?
- Which procedures can be standardized?
- What integration risks should be addressed first?
A traditional document-by-document comparison would require extensive SME effort and make it difficult to identify trends across multiple procedures.
Our Approach
Assurea applied its QMS Integration Intelligence methodology to analyze relationships across the selected procedures.
AI-assisted analytics rapidly evaluated:
- Process alignment
- Workflow differences
- Roles and responsibilities
- Approval pathways
- Regulatory references
- Missing quality processes
- Standardization opportunities
- Potential integration risks
Every finding was reviewed and validated by Assurea’s quality consultants before inclusion in the final assessment.
This Human-in-the-Loop approach combined the speed of AI with the judgement and regulatory expertise required in GxP environments.
Results
The assessment provided a clear understanding of Quality Management System alignment and established priorities for post-acquisition integration.
Key Outcomes
- 50 key quality procedures assessed
- 64% overall Quality Management System alignment
- 12 global procedures identified as missing
- 18 procedures consolidated into 7 standardized procedures (61% reduction)
- 5 critical quality system gaps identified
- Interactive analytics dashboard delivered to support integration planning
Instead of reviewing hundreds of pages of documentation, stakeholders received actionable insights that enabled them to prioritize harmonization activities based on business and compliance impact.
Interactive Analytics Dashboard
To support ongoing integration activities, Assurea delivered an interactive dashboard that allowed stakeholders to explore the assessment in real time. For purposes of this case study 50 procedures were assessed, however the same custom AI solution developed can be used as additional procedures are uploaded.
The dashboard enabled users to:
- View overall Quality Management System alignment
- Compare procedures side by side
- Explore identified gaps and missing processes
- Review conflicting workflows and responsibilities
- Identify opportunities for standardization
- Navigate directly to supporting evidence for every finding
- Prioritize integration activities based on business and compliance impact
The dashboard transformed static assessment results into an interactive decision-support tool for Quality, Compliance, and Integration teams.
Why Analytics Matters
Quality system integration is more than comparing documents.
Organizations need to understand:
- How processes relate to one another
- Where compliance risks exist
- Which procedures should become global standards
- Which gaps require remediation before integration
AI-assisted analytics rapidly identified patterns across multiple procedures, while Assurea’s consultants validated every recommendation to ensure regulatory and operational relevance.
The result was a faster, evidence-based assessment that supported confident decision-making without replacing expert quality judgement.
Typical Use Cases
QMS Integration Intelligence can support:
- Post-acquisition Quality Management System integration
- M&A due diligence for any procedures
- Multi-site QMS standardization (E.g. Align site vs global procedures or cross-site procedures)
- Inspection readiness assessments
Looking Ahead
As biotechnology and pharmaceutical organizations continue to grow through acquisitions, the ability to rapidly assess Quality Management System alignment becomes increasingly important.
Assurea’s QMS Integration Intelligence service combines AI-assisted analytics with experienced quality consultants to provide actionable insights that accelerate integration planning, reduce manual review effort, and support the development of a consistent global Quality Management System.
